# Grow a live app one tested change at a time

> Pick the one number your app alone can move, read the why in replays and logs, then test one change on half your users and keep what wins.

## Recipe

- Kind: workflow
- Stage: launching, growing
- Loads: on demand
- Works in: Claude Code, Codex, Cursor, Zed
- Needs: shell, MCP
- Bring: Node
- Cost: free
- Model: frontier
- Tested in: Claude Code
- Checked: 2026-10-15
- For: coding, data

## When this is useful
- Your app is live and flat, and nobody can say what to change next or why.
- You have a coding agent and want it working on growth, not only on features.
- You want every change to prove itself on real users before everyone gets it.

## Change it to
- Traces too, not only logs: OpenTelemetry's Node getting-started wires `getNodeAutoInstrumentations()` through `node --import ./instrumentation.mjs app.js` (Node 20 or later for the TypeScript form) and exports to the backend you choose.
- A Python, Go or other backend: PostHog's logs installation has a page per language; the endpoint and the `phc_` token are the same.
- Flags from somewhere else: PostHog documents running experiments without its feature flags; the analysis stays the same.
- Mobile: replay is wireframe-only unless screenshot mode is on, and there is no keyboard capture.

## Similar
- [Debugging protocol](https://videotomd.com/b/text-debugging-protocol/): Pick it when the new errors or log patterns show the number is flat because something is broken: a bug you can reproduce and fix needs no experiment, no 50 exposures per variant and no wait.
- [Destructive-action rails](https://videotomd.com/b/text-destructive-action-rails/): Pick it when your agent has no ask or deny rules for MCP tools, so the only way to hold back launch, roll-out and end is for the AI to print the exact call and wait for your OK.

## Put it here

Loads on demand: paste or attach it when the task comes up. To have it every session, put it where your tool reads instructions:

- Claude Code: Save as CLAUDE.md in the project root, or .claude/CLAUDE.md. Other agents share the repo: put the shared rules in AGENTS.md and make CLAUDE.md one line, @AGENTS.md. Commit it. Start a new session: the file is read at launch. Reload: new session (or /memory to open the files). Check it loaded: /context lists the Memory files it read; /skills, /agents, /hooks list the rest; the InstructionsLoaded hook event fires once per loaded instruction file. Source: https://code.claude.com/docs/en/memory (checked 2026-10-12).
- Codex: Save as AGENTS.md in the repo root. Codex concatenates AGENTS.md from the git root down to the working directory, closer wins. Commit it. Start a new session. Reload: new session. Check it loaded: ask: Summarize the current instructions; `codex status`. Source: https://learn.chatgpt.com/docs/agent-configuration/agents-md (checked 2026-10-12).
- Cursor: Save as AGENTS.md in the repo root, or as .cursor/rules/<name>.mdc with `alwaysApply: true` in its frontmatter. Commit it. Reopen the project so it reindexes. Reload: reopen the project. Check it loaded: Cursor Settings → Rules shows each rule and its status; no per-reply indicator. Source: https://cursor.com/docs/context/rules (checked 2026-10-12).
- Zed: Save as AGENTS.md in the project root (Zed takes the first matching file name it finds; keep only one). Commit it. Reload: new thread. Check it loaded: none documented: ask it to repeat one rule from the file. Source: https://zed.dev/docs/ai/rules (checked 2026-10-12).

Membership: plans at https://videotomd.com/pricing/, or email then a plan at https://videotomd.com/b/text-grow-one-tested-change-at-a-time/. A member's browser downloads the file there; an AI without that session needs the member to attach it.
